CORE SERVICE
Recovery and Turnaround
For technology initiatives facing delays, budget pressure or fragmented ownership, KOSMOS provides expert recovery leadership to restore control and establish a credible path to completion.
Recovery and Turnaround
Regain control and lead the recovery
When delivery slips, the cost compounds. Delay is rarely the only problem.
An initiative can have a capable technical team and still be losing time, budget and executive confidence. Internal teams and vendors may each be managing their own scope while nobody has an agreed picture of the complete outcome. Decisions stall, dependencies surface late and the plan stops reflecting reality.
KOSMOS enters the situation to establish the facts, restore execution ownership and lead a workable path forward.
When organizations bring us in:
-
Milestones continue to move
The project is delayed, priorities keep changing and nobody trusts the latest completion forecast.
-
Cost and scope are drifting
Budget exposure grows through change, rework, prolonged resources or poorly understood commitments.
-
Ownership is fragmented
Internal departments, vendors and project leads optimize for different objectives; key handoffs fall between teams.
-
The delivery model no longer fits
The PM lacks the authority or capacity to coordinate the full ecosystem, or a vendor-led structure is not covering client-side readiness.
-
Status is unreliable
Leadership receives conflicting reports or discovers material risks only when they have become urgent.
-
Decisions and dependencies are blocked
Unresolved issues circulate in meetings while the same delivery constraints remain.
-
Business and technical readiness are misaligned
Testing, data, adoption, cutover or operational transition is not progressing in step with implementation.
HOW THIS SERVICE WORKS
From assessment to controlled recovery
KOSMOS can deliver the factual assessment and recovery plan, then remain responsible for leading the initiative through stabilization and completion. The engagement is designed to restore a credible view of delivery and reduce the business cost of uncertainty, rework and unmanaged drift.
The exact path depends on the facts uncovered, not on a promise that every troubled project can be recovered unchanged.

HOW DOES IT WORK
What recovery actually involves
-
01
Establish reality
Review scope, commitments, schedule, budget, risks, contracts, decisions and the actual state of technical and business readiness.
-
02
Contain immediate exposure
Identify critical blockers, urgent dependencies and decisions needed to protect time, money and business operations.
-
03
Restore ownership and alignment
Clarify who is accountable for what, reconnect sponsors, business units, technical teams and vendors around shared priorities.
-
04
Rebuild the execution baseline
Define achievable priorities, revised sequencing, resourcing, milestones, change controls and an evidence-based recovery plan.
-
05
Reinstate governance and visibility
Introduce a reliable operating cadence, executive reporting, escalation and decision discipline.
-
06
Lead recovery through execution
Actively manage the revised plan, remove blockers, maintain control and coordinate readiness, acceptance and closure.
AN INDEPENDENT VIEW
PROJECT RECOVERY CONSULTING STARTS WITH THE FACTS
A troubled initiative usually has plenty of opinions about what went wrong and very few agreed facts. KOSMOS comes in without a stake in earlier decisions, so the assessment can say plainly what was committed, what has been delivered and what is realistic from here. That clarity is what lets leadership make the hard calls.
The assessment isn’t a search for someone to blame. Engineers, vendors and internal leaders are usually capable people working inside a structure that stopped holding together. Recovery repairs that structure: who owns what, how decisions get made and which plan everyone is working to. KOSMOS then brings the people, the decisions and the plan back into one working rhythm.

RECOVERY IN PRACTICE
CHANGING ARCHITECTURE WITHOUT STARTING OVER
Partway through an eight-month enterprise data platform program on Azure, connecting three core enterprise systems, the original architecture had to change. The challenge was to change direction without losing the work already done.
KOSMOS led client delivery and governance through the pivot. The design moved to a Medallion structure of Bronze, Silver and Gold layers, change control kept the commercial impact of each decision in view and the program closed with formal customer acceptance.
PROJECT HEALTH ASSESSMENT
WHAT A HEALTH ASSESSMENT GIVES YOU
A project health assessment can be bought on its own or used as the first step of a recovery engagement. Either way, it settles five questions leadership needs answered before committing more time or money.
01
What was actually committed
Scope, dates, budgets and contractual obligations are traced back to what was agreed, rather than what people recall agreeing. Informal commitments that were never written down are brought into the open.
02
Where delivery really stands
Progress is checked against evidence such as completed work, readiness and open issues, with status reports as one input among several. The result is one view of delivery that everyone can accept.
03
What is blocking progress
The assessment identifies the few constraints holding the initiative back, whether that’s a decision, a dependency, a resource gap or a vendor issue.
04
Which risks matter most
Risks are ranked by their real effect on time, cost and business operations, so attention goes to the exposures that could do the most damage.
05
Which decisions are needed now
Each open decision is listed with an owner, a deadline and the trade-offs involved, so leadership can act on facts. From there, KOSMOS can lead the recovery or hand the findings to your team.
FAQ
Answers to common questions
What leaders tend to ask when an important technology initiative is in trouble and they’re considering outside help.
01
Can every troubled project be recovered?
Not always in its original form. Some initiatives can be stabilized and delivered close to plan, while others need a reset of scope, timing or approach. The assessment shows which situation you’re in, and KOSMOS is direct about it.
02
What’s the difference between project recovery and program recovery?
Project recovery focuses on one initiative. Program recovery deals with several related projects or workstreams, where problems in one spread to the others, so it puts more weight on cross-project dependencies and shared governance.
03
Will our current project manager or vendor be replaced?
Not by default. KOSMOS takes the execution lead for the recovery and works with the people already involved. Any change to roles or vendors is a leadership decision, made on the facts the assessment brings out.
04
Do we need to pause the project during recovery?
Work generally continues while the assessment runs. Some activities may be paused if they’re adding to the exposure, and any pause is agreed with leadership first.
05
Who should join the first conversation?
Ideally the sponsor and whoever is closest to delivery, such as the internal lead or the main vendor contact. That’s enough to understand the situation and agree whether to begin with an assessment. Contact KOSMOS about a troubled initiative.
